At the same time, 92% of companies active with AI globally report positive returns. The gap is not technological. It is strategic. And it has a name: Spanish companies are investing in AI without knowing exactly what problem they are solving or how they will measure whether they have solved it. If you are among the 77% that do not see results in their P&amp;L, this analysis is for you.     <\/p>\n\n<h2 class=\"wp-block-heading\" id=\"h-el-dato-que-nadie-esta-contando\">The fact that no one is counting<\/h2>\n\n<p>The contrast between global optimism and the Spanish reality is one of the most striking phenomena of the business technology landscape in 2026. On the one hand, 92% of companies actively investing in AI report positive ROI on a global scale (Computing.es, 2026). On the other hand, in Spain this percentage drops to 39%, and only 23% consider that they have achieved the return they expected when they made the decision to invest.  <\/p>\n\n<p>McKinsey goes even further. Its <em>State of AI 2025<\/em> report notes that only 5-6% of organizations can be considered true AI &#8220;high performers&#8221;: companies that have achieved a greater than 5% impact on their EBIT directly attributable to AI initiatives. The rest are in perpetual pilot mode or declaring ROI that is not reflected in any line of the income statement.  <\/p>\n\n<p><strong>Why does this happen?<\/strong>  Because the ROI of AI doesn&#8217;t depend on the technology. It depends on how it is implemented, what is measured and who is responsible for making it work. <\/p>\n\n<h2 class=\"wp-block-heading\" id=\"h-los-4-errores-que-cometen-las-empresas-que-no-consiguen-roi-de-la-ia\">The 4 mistakes made by companies that fail to achieve ROI from AI<\/h2>\n\n<p>There is a repeatable pattern in companies that have been<a href=\"https:\/\/inprofit.eu\/en\/martech-en\/web-artificial-intelligence\/\" type=\"post\" id=\"5799\" target=\"_blank\" rel=\"noreferrer noopener\"> investing in AI for months &#8211; or years &#8211; without seeing results<\/a>. It&#8217;s not bad luck. It&#8217;s four specific mistakes that are almost always made in the same order.  <\/p>\n\n<h3 class=\"wp-block-heading\" id=\"h-1-compran-la-herramienta-antes-de-definir-el-problema\">1. They buy the tool before defining the problem.<\/h3>\n\n<p>The usual sequence is: the CEO reads an article on AI, attends a conference, talks to a vendor and buys a solution. The problem comes when they try to fit that solution into their operation and discover there is no clear use case. The technology waits. The team doesn&#8217;t know what to do with it. Months go by.    <\/p>\n\n<p>The correct sequence is the reverse: first identify the process that consumes the most cost or time, then look for the technology that solves it. Not the other way around. <\/p>\n\n<h3 class=\"wp-block-heading\" id=\"h-2-automatizan-procesos-que-ya-estan-rotos\">2. Automate processes that are already broken<\/h3>\n\n<p><a href=\"https:\/\/inprofit.eu\/en\/technology\/artificial-intelligence\/\" type=\"page\" id=\"4164\" target=\"_blank\" rel=\"noreferrer noopener\">Introducing AI into an inefficient process<\/a> does not improve it. It makes it faster and inefficient. If your sales team&#8217;s lead qualification flow has three redundant steps, an AI agent will execute them faster but will not eliminate the root problem. Before you automate, you need to map and optimize the process. Automation comes later.    <\/p>\n\n<h3 class=\"wp-block-heading\" id=\"h-3-no-establecen-una-linea-base-antes-de-empezar\">3. They do not establish a baseline before they start<\/h3>\n\n<p>This is the most silent mistake. Companies implement AI without recording how long a process took before, how much it cost, how many errors it generated or how many leads it converted. Six months later, they can&#8217;t prove whether AI has helped because they have nothing to compare it to. Without a baseline, ROI is invisible even if it exists.   <\/p>\n\n<h3 class=\"wp-block-heading\" id=\"h-4-no-tienen-un-responsable-interno-claro\">4. They do not have a clear internal responsible<\/h3>\n\n<p>McKinsey confirms it: companies with the highest AI return are three times more likely to have committed senior leadership with direct responsibility for results. When AI is &#8220;an IT department project&#8221; or &#8220;something run by the vendor,&#8221; it has no owner. And what doesn&#8217;t have an owner, doesn&#8217;t progress.  <\/p>\n\n<h2 class=\"wp-block-heading\" id=\"h-como-miden-el-roi-las-empresas-que-si-obtienen-resultados\">How companies that do get results measure ROI<\/h2>\n\n<p>The companies that are in that 23% do not use more sophisticated metrics. They use more concrete metrics. Before launching any AI initiative, they define three indicators that any manager can understand and track:  <\/p>\n\n<ol class=\"wp-block-list\">\n<li><strong>Time saved per task \u00d7 monthly volume.<\/strong>  If a task takes 45 minutes on average and is executed 200 times a month, the opportunity cost is 150 hours\/month. If the AI solves it in 5 minutes, the savings is 133 hours. This can be monetized by multiplying by the cost\/hour of the profile that executed it.  <\/li>\n\n\n\n<li><strong>Cost of error before and after.<\/strong>  Errors in sales proposals, incorrect invoices, outdated CRM data: all have a measurable cost. Error reduction is one of the easiest ROIs to document and hardest to ignore in a management meeting. <\/li>\n\n\n\n<li><strong>Speed of the sales cycle.<\/strong>  If the average time between first contact and signing is reduced from 6 weeks to 3 weeks, that differential has direct economic value: more contracts closed per quarter with the same team.<\/li>\n<\/ol>\n\n<p>A real-world example: a B2B distribution company automated its order processing flow with <a href=\"https:\/\/inprofit.eu\/en\/automation\/make-vs-n8n-the-battle-for-web-automation\/\" type=\"post\" id=\"18623\" target=\"_blank\" rel=\"noreferrer noopener\">n8n by integrating its CRM and ERP<\/a>. These three are the ones that are generating measurable and rapid returns in Spanish B2B companies in 2026: <\/p>\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><thead><tr><th>Use case<\/th><th>Documented result<\/th><th>Typical ROI time frame<\/th><\/tr><\/thead><tbody><tr><td><strong>Prospecting Agent for sales<\/strong><\/td><td>80% reduction in manual RDS tasks. Qualification cycles from months to weeks. +30% in lead conversion rate.  <\/td><td>1-2 months<\/td><\/tr><tr><td><strong>CRM automation and support<\/strong><\/td><td>-20% in operating costs. +40% in engagement of personalized campaigns. 24\/7 response with no increase in staff.  <\/td><td>2-3 months<\/td><\/tr><tr><td><strong>Commercial content generation<\/strong><\/td><td>70% reduction in proposal writing time and follow-ups. The question that decides your margin of error <\/h3>\n\n<p>This is the question most avoided by managers because it touches budget and corporate ego at the same time. The answer depends on a single variable: do you have an internal technical profile with real availability to lead the implementation? <\/p>\n\n<p>If the answer is no, the cost of a botched implementation &#8211; lost time, broken processes, frustrated teams, abandoned tools &#8211; systematically exceeds the cost of hiring a specialized agency. Failed <a href=\"https:\/\/inprofit.eu\/en\/artificial-intelligence-alicante\/\" type=\"page\" id=\"8875\" target=\"_blank\" rel=\"noreferrer noopener\">AI projects<\/a> in Spanish companies almost always lack a dedicated in-house technical manager.<\/p>\n\n<p>The actual decision tree has three branches:<\/p>\n\n<ol class=\"wp-block-list\">\n<li><strong>You have your own technical team + availability:<\/strong> develop in-house. More control, more accumulated knowledge, lower costs in the long term. <\/li>\n\n\n\n<li><strong>You have no technical team but the project is strategic:<\/strong> outsource the implementation, but keep the ownership of the process and the data. The goal is not to be eternally dependent on the supplier. <\/li>\n\n\n\n<li><strong>The project is a one-off pilot with no clear continuity:<\/strong> outsource completely or don&#8217;t do it at all. Pilots without a scaling plan are the usual fate of initiatives that do not generate ROI. <\/li>\n<\/ol>\n\n<h2 class=\"wp-block-heading\" id=\"h-las-5-preguntas-que-debes-responder-antes-de-invertir-en-ia\">The 5 questions you should answer before investing in AI<\/h2>\n\n<p>Before approving any <a href=\"https:\/\/inprofit.eu\/en\/technology\/artificial-intelligence\/\" type=\"page\" id=\"4164\">AI technology proposal in your company<\/a>, apply this filter. If you cannot clearly answer any of these questions, the initiative is not ready to be executed: <\/p>\n\n<ol class=\"wp-block-list\">\n<li><strong>What is the exact process we are going to improve?<\/strong>  Not &#8220;improve sales team productivity&#8221;. Yes &#8220;reduce lead qualification time from the first contact to the first qualified meeting&#8221;. <\/li>\n\n\n\n<li><strong>Do we have data on how this process works today?<\/strong>  Average time, cost, error rate, monthly volume. If this baseline does not exist, the ROI will be invisible. <\/li>\n\n\n\n<li><strong>Who is internally responsible for making this work?<\/strong>  With name, surname and percentage of dedication. Not a committee, not &#8220;the IT team&#8221;. One person.  <\/li>\n\n\n\n<li><strong>In which week of month 1 will we have the first performance indicator?<\/strong>  If the answer is &#8220;in 6 months we&#8217;ll see how it goes,&#8221; that&#8217;s a red flag. Use cases with fast ROI show signs in 2-4 weeks. <\/li>\n\n\n\n<li><strong>What will we do if in 3 months the result is not as expected?<\/strong>  AI projects without clear exit criteria become budget holes. Define beforehand when to pivot or stop. <\/li>\n<\/ol>\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n<p>The gap between the 77% who do not achieve ROI and the 23% who do is not closed with more investment or better technology. It is closed with better upfront diagnostics, concrete metrics from day one, and real internal accountability. The companies that are getting ROI from AI in 2026 are not the ones that have invested the most.
